Discovery - An Essential Component for Successful Projects
The first stage of TML Business Services' Accela Project Methodology is the discovery stage.
The best way to develop an implementation project plan is to first understand what processes and systems are in place. TML is often eganged to conduct discovery sessions as part of the project plan development phase. The steps we will follow in this stage of the Accela Project Methodology vary by engagement due to the uniqueness of every client's operation; however, what follows are the most common elements and procedures for you to choose from.
- Staff Interviews - Who knows the business better than the people who actually do the work? By interviewing your staff I get a ground-level perspective that reveals critical deliverables often missed during the analysis and prototyping stage.
- Video and Still Photography of Business Processes - It is truly amazing just how much information goes uncaptured during the discovery stage. This service can help you pinpoint specific areas for improvement, making your implementation much more affective.
Based on the results of the interviews and digital documentation, and depending on your needs and requirements, I am able to develop the following documents that guide the implementation project.
- Project Charter - Outlines the objectives, scope and participants in the project. It will identify the roles and responsibilities of each participant, the authority of the project manager, and identifies the stakeholders and escalation procedures for issue resolution.
- Project Plan - Identifies the project workflow and defines each milestone along with the required level of effort. Depending on how detailed your agency wishes this document to be, it can provide staff names and detailed notes for each task.
- Statement of Work - Outlines the agreed upon project methodology, deliverables, project assumptions, specific output items, Agency and TML's responsibilities, departments to be involved, and budget for each item.
- Sample Documents - Sample documents, such as Test Interrupt Reports, Change Requests, Deliverable Acceptance Forms, Test Scripts, and other documents are provided to help you understand the role of each document in the project.
With this documentation in hand, the project is ready to kickoff with the analyze and prototype stage.
